Why building renovation needs AI-native services, and why Sustainix is building for it

19 October 2026 6 min readBy Dragos Avram
Today's one-building-at-a-time consultant workflow beside the Sustainix AI-native workflow: whole portfolios in, renovation roadmaps and certification out

Think about the buildings you spent time in this week. Your house. The office. The restaurant where you had lunch. The school where you picked up the kids. We live inside buildings all day. When they are well built and well maintained, we don't think about them. When they are not, we feel it. Cold rooms, high bills, noisy heating, stale air.

Right now, 40 million Europeans cannot afford to properly heat their homes. We are living through the second energy crisis in four years, driven by a continent that still imports most of its fossil fuels. And the EU has committed to renovating 35 million buildings by 2030 as part of the Renovation Wave.

This is not an ESG storyline. It is one of the most practical, most human engineering challenges of the decade.

The way we plan, improve and certify buildings today cannot deliver this.

Today, improving a building runs through three different consultants. One audits. One plans the capex. One certifies the result. 18 months per asset. Nothing talks to anything else. Data lives in SharePoint folders. The owner pays three times and still cannot cleanly prove the improvements at refinance or exit.

Multiply that by 35 million buildings and the arithmetic breaks.

A new model is emerging: AI-native services

VCs call it AI-native services, or AINS. The idea is simple. Instead of selling software to professionals, you sell the professional outcome directly. AI does the core work. Licensed humans sign off and stay accountable.

The clearest proof is in legal. London-based Lawhive, backed by Google, runs as an AI-native law firm for SME legal work. In 2025 it acquired Woodstock Legal Services to absorb the regulatory standing and client book of an incumbent, then ran the whole thing with AI underneath. Robin AI, also from London, is doing something similar for commercial contract review. The same pattern is appearing in insurance, tax filing and debt recovery.

In every case: AI runs the workflow, a licensed professional signs off, the client buys the outcome.

Real estate is next. And it has to be.

Why building improvements fit the AINS model

    01

The frameworks are standardised. The data isn't.

The weeks consultants spend on a project are mostly searching through meters, drawings, utility bills and maintenance logs, then matching each number to the right requirement. AI compresses that from weeks to minutes.

    02

Licensed humans are required by regulation.

Energy inspections need licensed engineers. Certifications need licensed assessors. AINS does not replace them. It compresses the paperwork around them so their stamp becomes the only part that scales linearly with the market.

    03

    Every building compounds the model.

Every asset onboarded teaches the system which documents answer which question, and which capex moves actually deliver which uplift. A new entrant cannot buy that. They can only operate longer.

What Sustainix adds on top of the methodology

Sustainix is the AI-native service company for building improvements and the certifications that prove them. For every asset, we:

    • Pull evidence from the systems already in the building: meters, drawings, utility feeds, maintenance logs. No new data-gathering effort for the owner.
    • Map it to the right standard so the owner sees one unified view instead of five vendor reports.
    • Build a costed improvement plan tied to real outcomes: lower energy bills, a better energy label, qualification for green loans, protected asset value at exit.
    • Deliver audit-ready evidence for certification, with licensed assessors signing off.
    • Keep every data point in the owner's own data vault, structured and portable at sale or refinance.

The owner buys outcomes. A real improvement plan with numbers behind it. A certified portfolio. A data room ready for the next deal.

Why I think this is the future

I don't need to explain why a retrofitted building is better. Anyone who has moved from a drafty flat to a warm one, or worked a summer in an office with proper ventilation, knows it. We live these buildings every day.

The real question is whether we can renovate 35 million of them in time, with the human expertise we have, under the budgets Europe can afford. The traditional consulting model, three firms per asset ending in a PDF, cannot. The AINS model can.

Energy poverty is a problem of poorly performing buildings. The Renovation Wave is the answer. AI-native services are what will make the Renovation Wave actually possible at scale.
